Why Your Espresso Tastes Sour or Bitter (and How to Fix It)
Sour and bitter are not "too weak" and "too strong" — they are under- and over-extraction, and each has one main fix. A diagnostic guide to dialling in a shot.
The most useful thing to understand about espresso is that sour and bitter sit at opposite ends of one dial, and that dial is extraction — how much of the coffee actually dissolved into the cup. Almost every bad shot is one of the two, and almost every fix is the same short list of adjustments.
Read the shot before you change anything
Taste it, and time it.
- Sour, sharp, thin, tastes "raw" — under-extracted. Water rushed through and left the sweetness behind.
- Bitter, harsh, drying, ashy — over-extracted. Water stayed too long and pulled out what you do not want.
- Sour and bitter at once — usually channelling rather than a grind problem, which is a different fix entirely. See below.
A useful reference point: roughly 18 g of coffee in, about 36 g of liquid out, in something like 25 to 30 seconds. Treat it as somewhere to measure from rather than a target — good shots exist well outside it.
The adjustment that matters most
Grind finer to slow the shot down, coarser to speed it up. That is the primary control and the first thing to reach for.
- Ran fast and tastes sour → grind finer.
- Ran slow and tastes bitter → grind coarser.
Change one step at a time and pull again. Changing grind, dose and time together tells you nothing about which one did what.
This is also where grinder quality shows up. If your grinder cannot make a small enough adjustment to move the shot, you will bounce between too fast and too slow with nothing usable in between — the most common reason people blame a machine that is fine. Then dose, then yield
Once the grind is close:
- Dose changes strength and resistance together. More coffee slows the flow and thickens the shot. Weigh it — eyeballing a basket varies more than you would think.
- Yield and time fine-tune. Stopping earlier gives a shorter, sharper, more acidic shot; letting it run gives a sweeter and eventually bitter one.
Work in that order, and change one thing per shot.
When it is sour and bitter at the same time
That combination usually means channelling: water carved a fast route through the puck instead of soaking through it evenly, over-extracting along that path and under-extracting everywhere else. No grind adjustment fixes it, which is why it is so frustrating to chase.
The causes are almost all preparation:
- Uneven distribution. Grounds mounded to one side, or clumped, leave soft spots. Level the bed before tamping.
- A crooked tamp. Tamping at an angle makes one side denser. Level matters far more than force.
- An undersized tamper. A tamper narrower than the basket leaves an unpacked ring at the wall for water to run straight down — see espresso accessories.
- Too little coffee for the basket, which lets the puck move and crack under pressure.

Things that are usually not the problem
Pump pressure. Consumer machines are almost universally rated the same, and the number on the box is a maximum rather than what reaches the puck. If a shot tastes bad, pressure is very unlikely to be why — see espresso machine types explained.
The machine, generally. A Gaggia Classic with a good grinder beats a far more expensive machine with a poor one. The machine controls temperature and pressure; the grinder controls extraction, and extraction is what you are tasting.
Water, sometimes. Very hard water dulls everything rather than making it specifically sour or bitter. If shots are lifeless at every setting, try filtered water before buying anything.
Bean freshness cuts both ways
Old coffee goes flat and papery. Coffee that is too fresh — within a few days of roasting — is still degassing carbon dioxide, which disrupts flow and often reads as sour with pale, foamy crema. Roughly one to four weeks off roast is the easy window, and storing beans sealed rather than in an open bag slows the decline considerably.
The short version
- Taste the shot and time it.
- Sour → finer. Bitter → coarser. One change at a time.
- Sour and bitter together → fix distribution and tamping, not grind.
- Weigh the dose so you are moving one variable, not two.
- If nothing you do moves the shot, the grinder is the constraint.

Frequently Asked Questions
Semi-automatic or super-automatic — which should I buy?+
A semi-automatic gives you the portafilter, the grinder choice, and control over dose and timing, which is what you want if the process is part of the appeal. A super-automatic grinds, tamps, brews, and froths behind a closed door for one button press, which is what you want if the drink is the point. The machines cost about the same at the middle of the market; they differ in how much of the work you do.
Do I need a separate grinder?+
For a semi-automatic, yes — an espresso grinder matters more than the machine, because espresso needs fine, evenly adjustable grind that a general-purpose blade or coarse burr grinder cannot deliver. Super-automatics and a few "all-in-one" semi-autos have a grinder built in, so no separate purchase is needed.
Is 15 bar of pump pressure better than 9?+
No. Espresso is extracted at about 9 bar at the puck; 15 bar is the pump's maximum rating, not the brew pressure, and nearly every consumer machine on the market is rated the same 15 bar. It is not a spec that separates machines, which is why we do not score it as a winner in comparisons.
